Beyond Chatting: What are AI Agents (And are you ready for one)?

If you’ve used ChatGPT or Claude, you’ve had a conversation with AI. You asked a question, it gave you an answer. Maybe a pretty good one. Maybe a confidently wrong one. Either way, the interaction was simple: you talk, it talks back.

AI agents are something different. They don’t just answer questions - they take action. And that distinction changes everything about what’s possible for businesses.

What Actually Makes an Agent Different from a Chatbot?

A chatbot is reactive. You type something, it responds. The conversation ends, and nothing in the real world has changed.

An agent is proactive. You give it a goal, and it figures out the steps to achieve that goal. It can access systems, pull data, make decisions based on conditions, and execute tasks - often across multiple applications - without you holding its hand through every step.

Think of it this way: a chatbot is like calling a knowledgeable friend for advice. An agent is like hiring a competent assistant who goes and does the thing you described.

What Agents Can Actually Do Today

The hype cycle around AI agents is intense right now, so let me ground this in reality. Here’s what agents can genuinely do today, in a business context:

Multi-step workflows. An agent can receive a customer enquiry, look up their account in your CRM, check their order history, draft an appropriate response, and queue it for review - all from a single trigger. Each step feeds into the next.

Cross-system operations. Agents can work across the boundaries that usually require a human to copy-paste between applications. Pull data from your accounting software, cross-reference it with your project management tool, and update a report in SharePoint. The agent handles the translation between systems.

Conditional logic. “If the invoice is under $1,000, approve it automatically. If it’s between $1,000 and $5,000, flag it for the team lead. If it’s over $5,000, escalate to the finance director.” Agents handle branching logic naturally because they can evaluate conditions and choose different paths.

Learning from patterns. More advanced agents can identify patterns in your data over time. Which support tickets tend to escalate? Which leads are most likely to convert? The agent surfaces insights that would take a human hours of spreadsheet analysis to find.

The Guardrails Conversation

Here’s where I get serious with clients, because this is the conversation the AI vendors don’t want to have.

Every agent needs guardrails. Clear boundaries on what it can and cannot do. This isn’t a nice-to-have - it’s a requirement. An agent without guardrails is like giving a new employee full admin access on their first day and saying “figure it out.”

Good guardrails include:

  • Approval gates. The agent prepares the action but waits for a human to confirm before executing. Essential for anything involving money or external communication.
  • Scope limits. The agent can read from your CRM but can’t delete records. It can draft emails but can’t send them without review.
  • Fallback rules. When the agent encounters something outside its defined scope, it stops and asks for help rather than guessing.
  • Audit trails. Every action the agent takes is logged so you can review what happened and why.

What Should Never Be Connected (Yet)

I’m going to be blunt about where the line should be for most small and medium businesses right now.

Financial systems with write access. An agent that can read your accounting data to generate reports? Useful. An agent that can create invoices, process payments, or modify financial records? Not yet. The risk of an error cascading through your finances is too high, and the compliance implications are serious.

Legal and compliance decisions. Agents can help you find relevant regulations, draft policy documents, or flag potential compliance issues. But the final decision on legal and compliance matters needs a qualified human. AI models can hallucinate confidently, and “the AI told me it was compliant” is not a defence that any regulator will accept.

Professional judgement calls. If your business involves assessing risk, providing professional advice, or making decisions that materially affect people’s lives or livelihoods, an agent should support that decision - not make it. Think of the agent as the research assistant, not the professional.

This isn’t a permanent limitation. It’s a reflection of where the technology is today and where the trust frameworks are. These boundaries will shift as the tools mature and as regulatory frameworks catch up.

Are You Ready for an Agent? A Four-Step Framework

Before you start shopping for an AI agent platform, work through these four questions.

1. Do You Have a Clear, Repeatable Process?

Agents need structure. If the task you want to automate changes dramatically every time, or relies heavily on intuition that nobody can articulate, an agent isn’t the right fit yet. Start by documenting the process.

2. Is the Data Accessible and Clean?

Agents are only as good as the data they can access. If the information lives in someone’s head, in an email thread from 2019, or in a spreadsheet with inconsistent formatting, you need to sort that out first.

3. Can You Define Success Clearly?

“Make things better” isn’t a goal an agent can work towards. “Process incoming support tickets, categorise them by urgency, and route them to the right team within 5 minutes” is. The more specific your definition of success, the better an agent will perform.

4. Do You Have Someone Who Can Supervise?

Agents need oversight, especially in the early days. Someone on your team needs to review what the agent is doing, catch errors, and provide feedback. This doesn’t need to be a full-time role, but it needs to be someone’s responsibility.

The Honest Assessment: DIY vs. Professional Help

Can you build an AI agent yourself? Increasingly, yes. Platforms like Microsoft Copilot Studio and other low-code tools are making it more accessible. If you have a technically curious team member and a straightforward use case, a DIY approach can work.

But there’s a gap between “can build an agent” and “can build an agent that’s reliable, secure, and actually saves time.” The configuration, the guardrails, the testing, the edge case handling - that’s where experience matters.

My general rule of thumb: if the agent will touch customer data, interact with external parties, or connect to systems that matter to your business continuity, invest in getting it set up properly. The cost of doing it right is almost always less than the cost of cleaning up after doing it wrong.

Start small. Pick one well-defined process. Build the agent with appropriate guardrails. Measure the results. Then expand from there. That’s not exciting advice, but it’s advice that actually works.
